The Situation
Two legacy media companies had merged, but the operations hadn't. Four separate departmental pipelines were running in parallel — each with its own vendors, its own metadata standards, and its own version of "how things work here." The result: duplicated contracts, conflicting data, and a cost structure running ahead of the merger model.

The ViX+ streaming platform was launching internationally. The timeline was fixed. The operation wasn't ready and the leaders were deeply entrenched in survival mode.
Nobody trusted the data. The teams didn't trust each other. And every day that passed without consolidation was money walking out the door.
What I Did
I led a 40-person organization across the U.S. and Latin America. The mandate was clear: unify global digital operations following the merger.

First, I mapped the four disparate departmental pipelines and identified where they overlapped, conflicted, and bled money. Then I consolidated them into a single integrated flow — centralizing streaming metadata for monetization windows, ad breaks, and partner specs.
I audited every vendor contract and found $3.2M in fees that could be eliminated by building the fix internally. I identified and canceled $844K in redundant contracts that were paying for services we no longer needed.

The consolidation happened while the ViX+ platform was going live across 26 countries. The operation didn't miss a beat.
